Opening Scene
A courtroom exhibit blown up on a poster board for the jury shows one trend line, one clear comparison, labeled in large plain type from across the room. Nobody hands the jury the underlying spreadsheet taped next to it. Back in chambers, working through the same case with law clerks, the judge is looking at something else entirely — a dense table cross-referencing every exhibit against every witness statement, annotated, searchable, built for someone sitting close with time to work through it. The courtroom exhibit and the chambers working document aren’t different qualities of the same chart. They’re built for different viewing conditions and different amounts of reader time, on purpose.
Executive dashboards presented in a boardroom get this wrong constantly by importing chambers-level density into a courtroom setting — a dozen small multiples, six colors, three axes, presented on a screen forty feet from the nearest chair. The information might all be accurate. It is not built for the room it’s being shown in.
In Plain English
Visual density is how much information a single chart or screen presents at once, and it should be calibrated to the setting, not just the audience’s job title. A boardroom presentation is a courtroom: limited viewing time, distance from the screen, and an audience that needs one clear read, so density should be low — one chart, one comparison, minimal color, large legible type. A working analyst session is chambers: close viewing, extended time, and a reader who wants to interrogate detail, so density can be high — multiple series, smaller multiples, precise labeling, more of the picture visible at once. The same underlying data can support both; the mistake is building one chart and hoping it works in both rooms.
The Old Way
Without deliberately calibrating density to setting, visualization tends to fail in one of two directions:
- Chambers density in the courtroom. A dense, analyst-grade chart gets projected in a boardroom unchanged, and executives squint at six overlapping lines trying to find the one comparison that matters, when the chart should have been simplified before it ever reached that room.
- Courtroom simplicity in chambers. A single clean summary chart gets handed to analysts doing detailed work, forcing them to go find the underlying detailed view elsewhere, because the one they were given wasn’t built for that job.
- One chart, one setting, used everywhere. The same visualization gets reused in both contexts without adaptation, on the theory that consistency matters more than fit — it doesn’t, in this case, since the visualization’s job changes with the room.
What’s Changing (and Why AI Is the Reason)
- AI can now generate genuinely differently-calibrated versions of the same chart automatically. Given one underlying dataset, a model can produce both a simplified, single-comparison boardroom version and a dense, fully-labeled analyst version, without a designer manually rebuilding each one from scratch.
- This makes recognizing which room a given presentation is actually headed into the important judgment, since generating either version is now cheap. The failure mode shifts from “we don’t have time to build two versions” to “we built two versions and used the wrong one in the wrong room” — a much easier mistake to make once both are readily available.
- Live, AI-assisted dashboards blur the line between the two settings in a new way. An executive with a conversational query interface can now drill into density that used to require an analyst’s dedicated working session, which raises a fresh question this series returns to later: whether giving an executive that access is a genuine improvement or a way to quietly skip the judgment a well-built executive summary was supposed to provide.

- Before designing a chart, ask not just who will see it but where and for how long — a boardroom screen thirty feet away demands different density than a laptop in a working session.
- Default to one comparison per chart for boardroom settings; save multi-series, multi-axis views for analyst working sessions where there’s time to read them.
- If a chart needs a live walkthrough to be understood, it’s probably built for chambers, not the courtroom — simplify it before it goes on a boardroom screen.
- Build the habit of asking “would this hold up read from across the room in thirty seconds” for anything headed to an executive presentation.
For Practitioners and Leaders: The Deeper Layer
- Set an explicit density standard for boardroom-bound materials on your team, separate from the standard for analyst working documents, so the choice isn’t left to whoever built the deck last.
- Use AI-assisted chart generation to produce both density levels from the same source quickly, but review the final selection against the actual room the presentation is headed into.
- Treat a dense chart that survives unchanged from an analyst working session into a boardroom deck as a review failure, not a minor oversight — it usually means nobody re-evaluated it for its new setting.
- Consider carefully whether giving executives direct, AI-assisted drill-down access into dense analyst-grade detail serves them or quietly substitutes for the judgment a well-built executive summary is supposed to provide — this tension resurfaces later in the series.
